The everyday problem
A pilot needs more than access for a few enthusiastic users. Staff need to understand the scope, review responsibilities, and way to report unexpected results. Without those agreements, feedback may be inconsistent and the pilot may expand beyond its original purpose.
A practical approach
Choose a small group with a named operational owner. Provide a shared example, evaluation criteria, and an issue-reporting path. Document changes to the pilot so that later results can be interpreted against the configuration used at the time.

Create a kickoff note covering the task, participants, expected review, and escalation contact. Include what is outside the pilot’s scope.
